This framework helps leadership teams diagnose their product organization needs and identify gaps. It builds on the understanding of work modes and product types covered earlier, translating that knowledge into actionable assessment.

The framework works through five blocks, each addressing a distinct question. The blocks build on each other: strategic context shapes product work profile, which determines skill requirements, which informs team structure, which clarifies organizational boundaries.

Block 1: Strategic Context

Purpose

Establish the company priorities that product organization must serve.

Before discussing roles, skills, or structure, align on where the company is headed. Product organization is not an end in itself; it exists to execute strategy.

Key questions:

What is the primary company objective for the next 12 months? Be specific. "Growth" is not an objective. "Reach 5M€ ARR by expanding into the German market" is an objective. "Reduce churn from 6% to 3% to prepare for Series B" is an objective. The objective shapes everything downstream.

What is the current growth constraint? Diagnose honestly where the business is stuck. Acquisition problems look different from activation problems. Retention problems require different solutions than monetization problems. Misdiagnosing the constraint leads to misallocating product resources.

What are the 2-3 biggest bets the company is making? These are the strategic initiatives that leadership believes will drive the most value. They might be new products, new markets, major technical investments, or go-to-market shifts. Product organization must be capable of executing these bets.

What keeps leadership up at night about product? Surface the anxieties and frustrations. Slow shipping velocity? Poor product quality? Lack of strategic clarity? Founder bottleneck? These concerns often reveal the real organizational challenges.

Output:

A clear, written statement of strategic priorities that product organization must enable. This becomes the reference point for all subsequent decisions.

Block 2: Product Work Profile

Purpose:

Understand the nature of product work required, now and in the near future.
